Your team has an intelligence of its own
I've sat in rooms full of genuinely brilliant people and watched them produce mediocre work. I've also sat with teams that looked unremarkable on paper and watched them run rings around the clever room. For years I filed that under 'chemistry', which is another way of saying I didn't have language for it.
There is better language, and some of it comes from a study published in Science in 2010.
The question
Anita Woolley, Christopher Chabris, Alex Pentland, Nada Hashmi and Thomas Malone asked something with awkward implications: do groups have a general intelligence of their own, in the way individuals do?
With individuals this is well established. Measure someone across a spread of unrelated mental tasks and their scores tend to hang together. That consistency is what an IQ score attempts to capture.
They ran the group version. 192 small groups — two to five people each, nearly 700 individuals — worked through a battery of very different tasks: brainstorming, visual puzzles, moral reasoning, negotiation, planning, typing, collaborative problem-solving. Then the researchers looked at whether performance held together across all of it.
It did. One factor explained a large share of the variation in how well a group performed, whatever was put in front of it. They called it collective intelligence.
The answer
Collective intelligence barely moved with the average individual intelligence of members, and barely moved with the highest individual intelligence in the group either. Detectable, but slight. Stacking a team with your strongest thinkers did not reliably produce a stronger team.
What it did track was behaviour. Groups where members took roughly equal turns in conversation outperformed groups where a few voices dominated — the more evenly distributed the talking, the better the group did, and this was the strongest behavioural signal in the study. Groups whose members were more socially attuned to each other, better at reading what others were thinking and feeling, also performed better.
The group's ability wasn't sitting inside its cleverest member. It was in the interaction.
Why this changes what you'd measure
If a team's capability lives in the interaction, then measuring the members and adding them up will always miss it. That isn't a small gap in the assessment toolkit — it's a category that most organisations have never filled.
It's the category TeamHive 360 was built to fill. The instrument measures the team as a unit — how it actually works together, seen from inside and from the people around it — because that's where this study says the capability lives. Our own validation work in collaboration with the University of Newcastle found the same shape: team-level measurement explained variance in team effectiveness that established individual-level instruments did not capture.
And notice how ordinary the two behavioural signals are. Equal turn-taking. Reading the room. Neither requires a restructure, a new operating model, or better people than the ones you have.
