The mechanics of working together predict what a team produces

There is a category of team research that gets less attention than it deserves, because its subject matter sounds mundane.

Not psychological safety. Not purpose. Not any of the ideas that make good conference titles. Just the mechanics: how a team coordinates, how it plans, how it handles conflict, how it adjusts when circumstances change. The literature calls these teamwork processes, and they are the least glamorous thing you could study about a team.

They are also reliably related to what teams produce.

The study

In 2008, Jeffery LePine, Ronald Piccolo, Christine Jackson, John Mathieu and Jessica Saul published a meta-analysis in Personnel Psychology testing a multidimensional model of teamwork processes against team effectiveness.

Their framework proposed that narrow, specific teamwork behaviours group into three broader process dimensions, which in turn load onto a general teamwork process factor. Roughly: lots of small observable things, adding up to a few meaningful categories, adding up to one general capability.

The three categories are worth naming, because they are the shape of a working week. Transition processes are the planning that happens between bursts of work — analysing the mission, setting goals, forming a strategy. Action processes are what a team does while the work is happening — tracking progress, watching what's changing around it, backing each other up, coordinating. Interpersonal processes are what keeps the team workable — handling conflict, motivating, managing how people feel.

Meta-analysis supported that structure. And when they tested those processes against outcomes, teamwork processes showed positive relationships with both team performance and member satisfaction.


Why the consistency matters

The finding I'd emphasise isn't the headline relationship. It's that the relationships were similar across the teamwork dimensions and levels of process specificity.

That's a technical sentence with a practical implication. It means the result isn't an artefact of how one research group happened to define or measure teamwork. Whether you look at narrow behaviours or broad categories, whether you focus on planning or on conflict management, the pattern holds.

Findings that survive being sliced several ways tend to be findings about the world rather than about the instrument.

The authors also found the three intermediate process dimensions were strongly related to cohesion and potency — a team's belief in its own capability. And relationships were moderated by task interdependence and team size, which echoes something that turns up repeatedly in this literature: the more genuinely a team's work depends on its members working together, the more the way they work together matters.

Where those processes sit in PLUS

The PLUS model — Purpose, Learning, Unity, Shared Leadership — was built to measure this class of behaviour, and the three process categories map onto it directly. Each PLUS dimension breaks into three sub-dimensions, twelve in all, and the TeamHive 360 measures every one of them from both the team's own members and the stakeholders who depend on it.

Transition processes — mission analysis, goal setting, strategy formulation — are what Purpose measures. Goal Alignment asks whether the team can articulate what it exists to do and how each role contributes. Purpose-Driven Execution asks whether decisions and work priorities actually follow from that. Stakeholder-Centric Approach asks whether the team reads and integrates what the people it serves need.

Action processes — monitoring progress, watching the environment, backing each other up, coordinating — sit across Learning and Shared Leadership. Learning covers Collective Development, Learning Through Challenge and Peer Supported: whether the team dedicates time to getting better at working together, whether setbacks and feedback get used rather than absorbed, and whether members help each other succeed. Shared Leadership covers Collective Accountability, Distributed Leadership and Diverse Perspectives: whether the team jointly owns its results, whether leadership moves to whoever holds the relevant expertise, and whether views the team doesn't already hold get sought out and examined.

Interpersonal processes — conflict handling, motivating, managing emotion — are what Unity measures, through Constructive Communication, Safe Environment and Team Connection. This is also where the paper's secondary finding lands: LePine and colleagues found the process dimensions strongly related to cohesion and to a team's belief in its own capability, which is Unity's territory exactly.

What our own research adds

The PLUS structure was validated independently by the University of Newcastle's School of Psychological Sciences, with 500 Australian working adults in team-based roles, drawn from more than twelve industry sectors, team sizes from pairs to twenty-plus, and organisational levels from frontline to senior leadership.

Three things line up with LePine. The four-factor structure held under confirmatory testing: PLUS behaves as four related but distinct dimensions rather than one undifferentiated construct — the same conclusion LePine reached about teamwork processes, at a different level of analysis. The dimensions predicted more than one kind of outcome: the TeamHive 360 measures team effectiveness and team performance separately, and all four dimensions contributed to both, which is the same shape as LePine's pairing of performance with satisfaction. And the four dimensions together explained 60% of the variance in team effectiveness and 37% of the variance in team performance — a size for the claim, measured in ordinary Australian workplaces.

One finding goes further than the meta-analysis could. LePine found the relationships similar across the process dimensions; no category stood out. Ours separates them by outcome: Learning is the strongest predictor of team effectiveness, and Purpose is the strongest predictor of team performance. The same general conclusion, with more resolution underneath it — and a different first move depending on which of the two a team is short of.

The validation also tested PLUS against established individual-leadership measures. The four dimensions added explanatory power beyond them, which matters for how LePine's result should be read: the way a team works together is a property of the team, not a restatement of how its leader behaves.
